Cutting Inconel Overlay: The Right Way

Inconel overlay is common on boiler tubes specifically because it resists heat and corrosion. Those same properties make it brutally difficult to cut. Here’s how to do it without destroying your blades.

The Work Hardening Problem

Inconel work-hardens when compressed by a tool bit without being cut cleanly. This creates a hardened zone 0.005″ to 0.015″ thick that becomes progressively harder to penetrate. Trying to break through this hardened layer destroys blades fast.

The Solution: Aggressive Feed Technique

Equipment Setup:

  • Use high-torque motor (electric or battery for tubes, hydraulic for larger pipe)
  • Reduce RPM—lower speed with more torque is critical
  • Use only ONE blade—multiple blades can’t feed aggressively enough and can cause more friction
  • Esco Tool’s Hard Lube coated blades can help improve performance.
  • Esco Tool’s Razorback carbide cutting bit works well. Specifically, it works well on Inconel 600 & 625, and has proven results as a solution for stainless steel 347. 

Cutting Technique:

  1. Feed Aggressively: Advance more than 0.015″ per revolution to stay beneath the work-hardened zone, which equates to a constant motion with the Millhog feed wrench.
  2. Maintain Steady Feed: Never stop feeding—intermittent feed forces you to break through hardened material repeatedly
  3. Keep Continuous Chip: You should see a solid chip coming off the blade at all times
  4. Exit Quickly: As soon as the bevel is complete, reverse the Millhog feed wrench immediately. Letting the blade rotate without advancing will work-harden the surface and ruin the blade
  5. Do not start or stop with the cutting bit on the work.

If a Blade Fails: STOP. Grind away the work-hardened zone before attempting another cut, or you’ll destroy every subsequent blade you try.

Common Mistakes That Cost Time
